Too many leaders are performing leadership instead of living it. The cost can show up in disconnected teams, exhausted cultures, and organizations running on fear dressed up as excellence.

Sheryl Raphael Whitaker, MBA, Leadership Transformation Expert and Founder & CEO of EdenAnthony Elite Talent Solutions LLC, has spent more than three decades inside Fortune 500 organizations observing what can support sustainable performance. Her answer is joy as a strategic operating system.

And before you roll your eyes, she’s heard it before.

“I know what happens when I say the word joy in a boardroom,” Whitaker says. “People smile politely and wait for the real conversation to start. That’s exactly the problem. Joy isn’t the soft stuff. It’s the infrastructure. And right now, while AI is automating everything it can touch, joy is what makes human leadership irreplaceable. If joy isn’t your COO, you’ll lose the right to call what you do leadership.”

It Starts With the Leader

Most leadership development starts with the team, the culture, and the output. Whitaker starts with the person holding the title.

Her JoyShift™ method moves a leader through four stages: Joy Aware, Joy Embraced, Joy Committed, Joy in Motion. Every stage is an inside job. Joy Aware is the moment a leader stops pretending the current way is working. Joy Embraced is the decision to stop outsourcing their leadership identity to external validation. Joy Committed is where the shift becomes a practice. Joy in Motion is what everyone else may begin to feel.

The culture does not usually change first. The leader does.

“This isn’t about making work feel better,” Whitaker says. “It’s about leaders getting honest about what they’re actually leading from. Because whatever that is, fear, pressure, performance, that’s what their people are living inside every single day.”

The Question Every Leader Should Be Asking

As artificial intelligence takes on more of the analytical, operational, and administrative work of running organizations, one question may matter more than the rest: What do you bring that a machine cannot?

The answer may lie in the human capacity to create conditions where people feel seen, trusted, and connected to something worth doing. Machines can optimize a process. They cannot make a person feel valued. They cannot sit across from someone in a hard moment and hold the room steady. That work belongs to leaders, and it requires leading from something real.

“Treat joy as part of the job, not a reward for finishing it,” Whitaker says. “When leaders create moments of connection, appreciation, and reflection, they’re strengthening the culture people want to be part of.”

What Can Follow When the Leader Goes First

When a leader does the inner work, the evidence can show up in how they listen, what they recognize, and the honest conversations they make room for. Over time, those behaviors can build trust, and trusted people may collaborate more freely, take smarter risks and navigate change with more stability.

High expectations and human-centered leadership do not have to be in tension. Many strong organizations recognize this. When a leader leads from joy, the culture can reflect it.

Bringing the Conversation to a Wider Stage

Each week on It Starts with Joy LIVE, streaming on the Mornings in the Lab (MiTL) Network via YouTube and LinkedIn Live, Whitaker sits down with founders, executives, and changemakers for the conversations leaders do not always make time for. The show grew directly out of her book, It Starts with Joy: The Inner Shift that Changes Everything.

She is also making progress on her 100 Joy Talks initiative, a year-long commitment to bringing joy-centered leadership directly to organizations, leadership teams, and communities. The goal is simple. Make joy practical and part of how leaders show up every day.

Joy Was Never Optional

The leaders who may help shape the next decade are the ones doing the inner work first. In a world where AI is accelerating the pace of many things, leaders may need to focus more deeply on the human qualities machines cannot replace.

When leaders lead from joy, stronger cultures and better outcomes may become easier to support.
